Honk

Honk is Spotify's background coding agent: a self-sufficient agent that receives a code-modification task, works on it autonomously, and comes back with a pull request. It is the LLM engine that performs the actual code modifications inside Spotify's Fleet Management platform, and it is also available interactively over Slack. Architecture (as described)

  • Model + SDK: Honk runs Claude via the Agent SDK, wrapped inside Spotify's own harness.
  • Runtime: deployed as Kubernetes pods so Spotify can schedule many sessions concurrently across its cloud environment.
  • Tools: Honk has a set of trusted tools, including the ability to run builds in Spotify's CI environment across multiple operating systems to verify that its changes are correct — a build-in-the-loop self-verification step rather than blind code generation.

Honk originated as Spotify's answer to the complexity wall that deterministic Fleetshift scripts hit on complex code modifications: rather than write ever-more-complex deterministic scripts, use a model to handle the modification. See llm-code-modification-over-deterministic-scripts.

Fleet Management integration

Honk "sits in the middle" of Fleet Management doing the code modifications while Fleetshift orchestrates (target identification, scheduling, progress tracking) — the orchestration-tracks-agent-does-code-mods shape. Reported payoff: a recent Java migration across backend services in three days, versus weeks-to-months of hundreds of teams migrating manually.

Conversational + multiplayer surface

  • Slack: engineers @-mention Honk mid-conversation ("a natural source of context") and it "flies off, works on the problem, and comes back with a PR" — an instance of natural-language-over-git-workflow.
  • Goose Farm: an internal real-time dashboard where each active Honk session is represented as a goose.
  • Honk v2 + Chirp: introduces multiplayer collaboration — shared agent sessions, team projects, and agent orchestration through Chirp — moving from one developer at a terminal toward agents collaborating with multiple developers and teams.

Availability

Honk is available as part of Spotify Portal for Backstage (alongside Fleetshift).
